Portfolio Marketing’s AI Honeymoon Is Over. Now The Real Work Begins.
Most portfolio marketers have experienced their first AI victory… probably their second… maybe even their third. They’re producing content faster. Competitive analysis is much easier. They may have even created a synthetic buyer persona! Nailed it! Mission accomplished! MBO unlocked!
Not so fast.
We still need to answer the question, “How should portfolio and product marketing leaders be using AI in 2027?”
Automating Tasks Doesn’t Scale Impact
The danger facing portfolio marketing leaders today isn’t AI resistance. It’s AI complacency. Product and portfolio marketers have been fast to adopt AI. In Forrester’s B2B Marketing Online Community Portfolio Marketing Survey, July 2026 the vast majority are using AI to create marketing and sales content (95%), gather competitive intelligence (83%), and conduct buyer persona research (78%). However, the same survey found that the pace of product launches and the demand for persona and segment-specific content is punishing. The productivity gains we make by growing individual productivity are great, but they are largely defensive. This is the AI paradox – it helps you work fast enough to keep up with the new work it’s created.
Portfolio marketing has to stop thinking about AI as a productivity tool and instead start treating it as a means to scale impact.
AI Eliminates Portfolio Marketing’s Excuses
For years portfolio marketers have complained that tactical demands prevented them from performing their most strategic work. Market insights, deep analysis, creative positioning, market facing evangelism – these all took a backseat to servicing the organization with much needed deliverables. But as AI reduces the burden of data gathering, of analysis, of execution, it creates the opportunity for insight, judgement, prioritization, and leadership. In an environment where everyone has access to AI-generated information, expertise becomes more valuable not less. The real differentiator will be who can fuel the content engine, (the enablement engine, the campaign engine… ) with the best guidance.
Stop Creating Assets. Start Creating Expertise.
One of the most important implications of AI is that it shifts the goal of portfolio marketing from creating deliverables – competitive battlecards, buyer personas, messaging documents – and back to creating the expertise, the strategies, the hard choices that these deliverables represent. A large part of portfolio marketing’s success was in evangelizing these deliverables – getting sales and marketing across the revenue engine to read, remember, and act on them. AI engines aren’t so resistant. Instead, they demand context. These same assets can now serve as inputs into systems. Sales no longer has to struggle to find and make sense of a battlecard – instead, they can ask an agent to help them compose a response to a hard question. Instead of interpreting a messaging document, demand marketers can ask a messaging agent to refine their campaign materials. These tools dramatically expand the impact of portfolio marketing’s expertise.
The requirement for portfolio marketing is to ensure these deliverables are up to date, unambiguous, and on target.
The Next Frontier Is Process Redesign
Portfolio marketers who are making the shift from asset to expertise are seeing the impact across the organization. However, instead of writing deliverables and pushing them across the organization, they are creating living guidelines that are pulled on by agents across departments. The next phase of the journey in AI adoption will be to re-design marketing processes to leverage these tools. Portfolio marketing leaders need to partner with revenue operations, sales leadership, and demand teams to define how buyer insights, market intelligence, segmentation, and messaging move through systems and workflows. What are the dimensions of market insight, of buyer insight, of messaging that these systems need? How do we ensure they are integrated, current and up-to-date? What should happen when our insights shift? The new process for portfolio marketing will be about creating and managing the expertise of the organization.
Start Building Your Agentic Portfolio Marketing Function Today
The novelty of AI is wearing off. Each new LLM has cool new capabilities, but the difference of each new version is magnitude, not kind (how many megapixels does my selfie camera really need?). The incremental power of using AI more centrally in your GTM process will have a lot bigger impact. Now is the time to start thinking about how to reshape your portfolio marketing organization in the new year to drive expertise through systems and across the organization.
